I'd a prior disagreement with the product owner (Client) in my previous software project on how to manage the project. whether to manage it as waterfall or use hybrid approach for different components of the project I was in favor of the hybrid approach due to the variance of components natures 1- I called the product owner for a web meeting where I explained the different between the components A. Web portal with clear design requirements B. Collective back-end with semi clear structure C. A mobile application that has multiple blocking issues and need to be developed as a proof of concept before being considered a viable solution I explained the difference and why we need to have different approaches for each component 2- I asked the Product owner to comment and provide her feedback where she explained uninterpreted her point of view which was mainly focused on having hybrid approach may lead to losing control over the project and losing track on the status 3- First of all I controlled my personal emotions and made sure I'm not defending my proposal as if it's a personal battle and I listened carefully to all what she had to say then I made sure to consider her concerns and resolve the valid ones (like proposing a unified reporting method through JIRA where management can track status and updates effectively) and responded to invalid concerns without criticizing them but just clarifying how we can assure they won't cause any issues 5. Corporate Internal Audit, concerned with error rates ,used our tool to convince corporate IT to make a similar system change. IT was very reluctant; saw the issue as process discipline breakdown and automation was overkill. IT leader ship: very sensitive to "shadow IT", causing problems. A formal Six Sigma case was opened , and my task was essentially asked to prove the case for automation to a very reluctant group , led by the Deputy CIO. Task required a convincing pitch of key audit requirements aligned with key metrics derived from our system database, along with estimated cost savings. Result was a compromise. I explained how the market reacts providing a data on fall-off after sending the test. Explained losses on quality because strong engineers have too many offers and won't waste their time on performing test. Suggested alternative - Live Session with engineers and more efficient screening in order to same time of engineers. The suggestion was positively accepted an implemented as well in three other departments. The changes had been due to findings in testing and understanding that these are must have before the golive. 2. how you gained the other party’s perspective; Task - Emphasise that quality cannot be comprised ahead of release dates taking in many changes late. Affecting existing customers for new features is a risk we take. New changes are important, but need to taken in a planned phased manner without affecting the current customers. 3. how you managed both parties’ emotion. Action - Prioritise and take up changes so that the quality and timelines are not compromised. Committed business timelines to take care of changes without affecting the release schedules. There had to be compromise from all parties to accomodate changes and timelines. 4. On a scale of 1-5 with 5 being for a perfect answer, where do you think your answer stands? Result - Phased release of changes based on planned release. The existing customers and new customers were not affected with the kind of last minute changes done on the system. On a project I was asked to lead that included two companies and a large distributed team, no clear plan had been documented and agreed to. I felt that, as the project was highly complex, we should kickoff the project in a face to face meeting. The new VP sponsor was non-committal, taking most of his cues from his Director, but the Director felt a face to face meeting represented too much expense. Initially I presented the argument that the success or failure of most projects is highly dependent on the planning steps taken and that it was critical that we begin with a clear and documented plan. To do that with the barriers of time zones, language and cultural differences was only going to happen effectively in a face to face setting. The costs to hold the meeting was well worth it compared to the costs we would have in later stages of the project if we started out on the wrong foot. I asked the Director to walk me through his logic. After writing his points on a whiteboard, I agreed with his logic. We took a break and when we returned, I had a senior member of our finance team go over the numbers and he corrected some numbers that he felt were way off. The result was, using the Director’s logic with the new numbers, the costs to rework critical elements of the project even 6 months later would clearly be exponentially larger than the cost of sending 5 people to a meeting in Italy. I think the answer to this problem was a 5; it worked and there were no “losers”.
